The economics that should drive the budget

Judged as acquisition it looks entirely different. A retained customer with one car is commonly worth somewhere between £300 and £700 a year across the MOT, an interim or full service and the repairs the test uncovers, and UK drivers keep cars for several years. A two-car household doubles it. So a cost per new customer of £15 to £40 is comfortable, while a cost per MOT booking measured in isolation will always look indefensible.
The structural advantage is the date. Every vehicle you test has an expiry you know to the day, twelve months out, which is a guaranteed repeat purchase with a diary entry attached. Most garages let it lapse and then pay to reacquire the same customer through search. The other economic lever is what the test finds: advisories are a revenue pipeline with a natural follow-up window, and a garage that photographs an advisory and follows it up in three months converts a materially larger share than one that mentions it at the counter.
Seasonality
MOT demand is not seasonal in aggregate but it is intensely seasonal per vehicle, because a car’s test anniversary follows its first registration. March and September are the dominant new-plate months, so March and September are the two annual peaks for MOT work, with echoes three, six and nine years after any particularly strong plate period.
The rest follows the weather and the wallet. The first hard frost produces battery, starting and tyre work within days. June and July bring air conditioning and pre-holiday checks. December and January are quiet for discretionary servicing because money is going elsewhere, and deferred work from that period tends to arrive in February. The practical rule is to raise budget in late February and late August, ahead of the plate-driven peaks, rather than during them when everybody else is bidding.

Where the budget leaks
Every sector attracts searches that can never become a customer. These are the ones specific to garages, mot & auto repair, and they go into the negative keyword list before launch rather than after the first invoice.

There are two buyers here and they behave nothing alike. The MOT buyer is price and convenience led, decides in minutes, and will use whoever is close, cheap enough and can take the car this week. There is little loyalty in that first transaction and no point pretending otherwise.
The repair buyer is anxious. This is the sector with the deepest trust deficit of any we work in, and the underlying fear is not price but being taken advantage of: that the quote will change, that work will be done that was not needed, that they will not understand enough to argue. That fear governs everything. They will ring three garages for a clutch or a cambelt, and the one that explains rather than quotes usually wins even at a higher number.
What wins is transparency taken further than feels comfortable. A published price list for the common jobs. A stated diagnostic fee with what it includes. Photographs or a short video of the actual fault sent to the customer before work is authorised, which has become close to expected and is still rare. A written quote that does not move without a phone call. Courtesy car or lift availability, because people need to get to work. And reviews that mention honesty rather than speed, because honesty is the thing being bought.
Which channel wins here
Google search and Google Business Profile win decisively and nothing else is close. The map pack takes the large majority of clicks on MOT and garage searches, so a profile with accurate hours, real photographs of the workshop, booking enabled and a steady flow of recent reviews will frequently out-earn the advertising budget on its own. That is where we would start.
Meta does not work well as an acquisition channel for garages, and we would rather say it plainly. Nobody scrolls Facebook and decides to book a clutch replacement; the need arrives on its own schedule and sends people to search. Where Meta does earn its place is with people who already know you, for seasonal checks, tyre offers and reminders to an existing customer list.
Two more honest points. The booking aggregators will bring you work and will also place themselves between you and the customer, compete you against other local garages on price, and keep the relationship. Use them for spare capacity rather than as a strategy. And a garage account run without a serious negative keyword list will lose a large share of its budget to DVSA checking, parts retail and scrap searches, which is why we build that list before launch rather than after the first month.
Why keeping them matters more than winning them
The MOT reminder is the highest-return marketing available to a garage and most do it badly or not at all. Every customer leaves you a dated annual repeat purchase, and a simple automated sequence by text at roughly six weeks, three weeks and three days before expiry recovers customers who would otherwise drift to whoever advertised that week. Service intervals work the same way on a longer clock, and advisories from the last test are a follow-up list with a natural reason to call. Winning a new customer costs money. A reminder text costs pence, and it is the difference between a database and a customer base.

Is it worth advertising MOTs at all if we barely break even?
Yes, provided you measure the customer rather than the booking. The MOT is how you acquire someone whose servicing and repairs are worth several hundred pounds a year for as long as they keep the car. Judged as a standalone product it will always look like a loss. Judged as acquisition with a reminder cycle behind it, it is the cheapest customer you will ever buy.
How do we compete with main dealer servicing?
On price and on correcting a misunderstanding. A great many drivers still believe a dealer service is required to keep a warranty valid, which has not been the case for years provided the work is to schedule with the right parts. Saying that plainly, alongside a straight comparison of your price and theirs, is one of the strongest ads a garage can run.
Why does our Google Ads spend go on searches for MOT history?
Because MOT check, MOT history and MOT due date searches are enormous, look relevant to a keyword tool, and are people using a free government service. Broad and phrase match will pick them up constantly. They need excluding as a negative list before launch, then extending weekly from the search terms report, which is dull work and where most of the savings sit.
Should we use the online booking aggregator sites?
For filling spare capacity, they are reasonable. As a strategy they are risky, because they own the customer relationship, compete you against nearby garages on headline price, and make the reminder cycle theirs rather than yours. If you use them, make the priority converting those customers onto your own booking and reminder system at the first visit.
